The supply chain shift is already moving. Most contractors will not notice until it hits their invoice.

Vulcan Steel just posted 20% steel volume growth in the second half of FY2026 across Australia and New Zealand, added a full roofing division through the Roofing Industries acquisition, and is now expanding capacity ahead of Olympic construction demand in Queensland. They are watching safeguard measures on imported fabricated steel that could reshape pricing structures as early as November. A distributor operating 82 sites does not make those moves quietly, and the downstream effects on material availability and cost will follow.

Smart operators are not waiting for the price change notice to start asking questions. They are talking to their suppliers now, locking in relationships, and building margin buffers before the surge compresses everything.

Most contractors treat tear-off shingles as a disposal problem. The ones paying attention are starting to treat them as a material with a market.

Thirteen million tons of asphalt shingles hit landfills every year according to EPA data. Two million tons get recovered and processed into RAS, recycled asphalt shingles, which go straight into road pavement. A 2015 peer-reviewed study tested RAS mixtures across seven state transportation agencies and found the pavement met quality requirements. The material works. The market exists. Most contractors just have no connection to it.

This is not complicated. Find out who processes RAS in your area. Build a relationship with them. Know what they require for accepted material. That is how a disposal cost becomes a differentiator, and in some cases a selling point with customers who care about where the tear-off goes.

Most contractors check the shingle rating and call it done. California's 2026 fire code says that is not enough.

Title 24 Part 7 is in effect now. If you are working in a Fire Hazard Severity Zone, the Class A rating has to apply to the full roof assembly under ASTM E108 and UL 790. That means the underlayment has to be tested and rated as part of the specific shingle assembly you are installing. Not just any underlayment. That specific combination. A Class A shingle paired with an underlayment that was not tested in that assembly can still put you out of compliance and leave your customer with a roof that does not meet code.

This is not a shingle conversation anymore. Before you sign a contract on any job in a fire zone, verify the full assembly documentation, not just the shingle spec sheet.

Hard truth for a lot of roofing company owners: you are the bottleneck.

Not because you are bad at the business. Because every lead, every decision, every fire has to pass through you first. That works fine at a certain size. Past that size, it is the thing capping your growth.

The roofers who break through this stop trying to do everything and start building systems that run without them standing over every piece.

Westfall Roofing just landed on Roofing Contractor magazine's 2026 Top 100 list with more than $63 million in annual revenue. Family owned since 1989, now led by Kirk's son Ryan, and holding Owens Corning Platinum Preferred status that fewer than 1% of roofing companies ever earn. That is not luck. That is a company that built systems, held standards, and kept ownership inside the family while PE money tried to reshape the market around them.

The lesson is not about their revenue. It is about their discipline. What they built at scale started with decisions they made when they were your size. Figure out what those decisions were and start making them now.

One roofing company installed 1,500 FORTIFIED Roofs and grew margins by up to 20 percent. Most contractors still have not looked into the program once.

Apex Roofing out of Hoover, Alabama is now the largest FORTIFIED Roof installer in the country. That did not happen by accident. They saw a voluntary certification program with real margin upside, built their operation around it, and expanded into Florida, Colorado, Illinois, and Tennessee while most competitors were still running the same playbook they always ran. The National Institute of Building Sciences found that every $1.50 in FORTIFIED mitigation produces about $8.60 in avoided damage costs. Homeowners who understand that number will pay for it.

There are nearly 99,000 roofing contractors in the United States. One of them owns this category. The question is who owns it in your market.

Not someday. Right now. Storm damage, a leak, an aging roof. They open ChatGPT the same way they used to open Google, and they get an answer with a name attached to it.

That number tells you everything. At its peak Tesla was installing 21 to 32 units per week against a stated goal of 1,000. One customer's contract reportedly jumped from $72,000 to $146,000 before a single tile went on. The company quietly stopped reporting deployment figures in early 2024 and now the product is gone entirely. Wood Mackenzie tracked the numbers and they were brutal from the start.

If the most recognized brand in the space with billions behind it could not make integrated solar roofing work economically at scale, that is a data point worth sitting with before you chase that segment. The installation complexity and margin math are real problems, not marketing problems. Sharp operators know the difference between a promising product category and a viable business line.
