Getting quotes for a heat pump or mini-split and someone mentions your electrical panel might need an upgrade?

A lot of San Francisco and Marin homes, especially anything built between the 1950s and 1980s, were wired for 100-amp electrical service. That was plenty for a house with gas heat and a handful of standard appliances. It wasn't sized with a heat pump in mind.

Here's what actually matters: the panel's age alone doesn't tell you whether you need an upgrade. What matters is a real electrical load calculation, done by a licensed electrician, that looks at what your home is already using and what the new equipment would add. Some 100-amp homes have plenty of room left. Others don't. There's no way to know which one you are without the math.

If you're weighing a heat pump or mini-split, it's worth asking upfront whether a load calculation has actually been done, or whether "you'll probably need a panel upgrade" is just an assumption based on your panel's age. Those are two very different conversations, and you deserve the one based on the numbers.

"Heat pumps don't work once it gets cold." We hear this a lot, usually from someone comparing San Francisco to a place with real winters.

Here's the actual local picture: modern heat pumps are commonly rated to perform efficiently well below freezing, and San Francisco winter lows rarely get anywhere near that range. The bigger factor here isn't cold, it's fog, humidity, and getting the system sized correctly for a specific home.

For older homes without existing ductwork, a ductless mini-split is often a simpler fit than trying to retrofit ducts into plaster walls. For homes with working ductwork already, a ducted heat pump can make more sense.

One more thing worth knowing if you're researching this in 2026: the old federal tax credit expired, and the state's big rebate program hit its funding cap earlier this year. Current incentives are smaller and less automatic than what you may have read a year ago, so it's worth checking what's actually available before assuming a number.

If you've got a room that never quite matches the rest of the house temperature-wise, or an addition that never got connected to your ductwork, you've probably looked into space heaters or window units as a workaround. There's a more permanent option worth knowing about.

Ductless mini-split systems don't use any ductwork at all. An outdoor unit connects to one or more indoor units through a small opening in the wall, and each indoor unit heats or cools the room it's installed in directly. A multi-zone setup can cover several rooms from a single outdoor unit, with independent control for each one.

They're not a fix for every comfort problem. If a room runs hot or cold because of insulation or window performance rather than a lack of conditioning, a mini-split will mask that rather than solve it. But for additions, converted spaces, or homes that were never ducted to begin with, it's a legitimate option worth evaluating properly, with real sizing based on the specific room rather than a generic square-footage guess.

If you've gotten HVAC replacement quotes that don't agree with each other, there's often a real reason for it.

Furnaces and air handlers have to sit in a mechanical closet or small room that meets specific requirements: clearance from combustible materials, a source of combustion air for gas equipment, room for a technician to actually service it, and the right venting for the equipment being installed. In a lot of older San Francisco and Marin homes, converted garages, and additions, that space was never built around a modern system, and it hasn't necessarily been checked since the current furnace went in years ago.

That's usually the real difference between a quote that says "straightforward swap" and one that flags extra work. It's not one contractor overcomplicating things. It's whether someone actually measured the space.

Before approving a quote, it's worth asking directly whether the closet itself was assessed, or whether the estimate assumes the new equipment will fit exactly like the old one did.

Most homes still have a basic filter that's built to protect the equipment from dust, not to catch the fine particles in wildfire smoke. Getting real protection usually means moving up to MERV 13 or higher, but here's the part that surprises people: not every system can handle that jump without losing airflow. Older blower motors and undersized ductwork can struggle with denser filters.

What MERV rating your current filter is
Whether your thermostat has a fan setting separate from heating and cooling (running it on "on" instead of "auto" keeps air moving through the filter continuously)
Whether your ductwork has ever been inspected for leaks

Age is only one piece of the puzzle. Before deciding whether to repair or replace your AC, here are five questions worth asking:
✔ Is it cooling your home effectively?
If your home reaches the temperature you set without running constantly, that's a good sign.
✔ Has it been reliable?
An occasional repair is normal. Multiple repairs in a short period may indicate the system is nearing the end of its lifespan.
✔ Have your energy bills changed?
If your utility costs have steadily increased without a change in usage, your system may be losing efficiency.
✔ How expensive is the repair?
Many common repairs- like replacing a capacitor, contactor, or fan motor- can be completed without replacing the entire system.
✔ How old is the equipment?
Most air conditioners last around 12–20 years, depending on maintenance, usage, and environmental conditions. A well-maintained system often lasts much longer than homeowners expect.

The bottom line? Don't assume an older air conditioner automatically needs to be replaced. Many systems still have years of dependable service left, while others are costing more to keep running than they're worth.
